Get Started — One Page
Print this and do the steps in order.
Week 1: Plan
1. Get your team. Three to six people. Pick a lead, who owns the build, and a scribe, who posts the check-ins. Your team also has a sponsor, usually the leader who oversees your department, who clears blockers when you are stuck.
2. Make your team’s space. Create a Google Chat space and add your team. Then invite the agents by their agnt_ accounts: each member’s own, and Kris Hagel’s (agnt_hagelk@psd401.net), which needs to be in every team’s space. The space holds the team’s record for the cycle.
3. Read Start Here. It takes five minutes and is the only required reading.
4. Meet for 30 minutes. Ask one question: “What eats our time, or isn’t working the way our students and staff need?” List three real problems.
5. Pick one. Choose the smallest one you could honestly improve in six weeks. If it is too big, split it and save the rest for the next cycle.
6. Draft your build plan with your agent. Open your PSD AI Agent and say: “Help me write a one-page build plan. Our goal is ___, our problem is ___, and we want to try ___.” It takes about ten minutes. You can also copy the template from the Playbook.
7. Post it in your space, then file it by Friday. Use the build plan form, linked from the Playbook. That locks the plan. It does not need to be polished.
Weeks 2–5: Do
8. Build it and use it. Ask your agent for help whenever you need it, and adjust as you learn.
9. Every Friday, the scribe posts the check-in: what we tried, what we learned, where we are stuck, and what we need. Two or three sentences each.
10. Meet however you like, then leave a trail. After a hallway talk, meeting or call, drop the whiteboard photo, notes or transcript into your space. The agent can only use what is in the space.
Week 6: Study and share
11. Ask your agent: “Draft our wrap-up from this space.” Edit it together. It takes about twenty minutes.
12. Make the call and post it. Keep it: it worked, and it becomes a tool everyone can use. Stop it: say why, so no other team repeats it. Run it again: one more cycle, with a sharper question.
If you only remember three things
- One build per team per cycle.
- Leave a trail in your space.
- Publish what didn’t work, too.
